Revenue Path Decision Meeting
MEETING OBJECTIVE: Choose ONE revenue path and assign owners + deadlines. No "we'll think about it" - force decision by end of meeting.
Current State
- MasteryOS Infrastructure: 70% complete (HC playbook working, voice agent pending)
- Revenue: $0 from new initiatives
- Team Velocity: High (Jason: "Year of progress in 2-3 weeks")
- Constraint Identified: Monetization/distribution, NOT tech capability
- Context: Last call (2/3) - "Tech gap irrelevant, monetization is the constraint"
"If we could only work on ONE thing in February, which path removes the most uncertainty about our business model?"
Paths Under Consideration
Path 1: Derek-Led Fast Track
Path 2: Jason-Led Fast Track
Path 3: 14-Day Sprint
Path 4: Expert Showcase (Q2)
📊 Interactive Decision Tree
📈 Path Comparison Matrix
Meeting Agenda (90 Minutes)
15 MINSection 1: Ground Truth
Objective: Establish facts, not hopes
Critical Questions to Answer:
- Derek: Did you post Fast Track hand-raiser on LinkedIn? If yes, what engagement?
- Derek: Are you willing to run Fast Track weekly calls starting Feb 17? (YES or NO only)
- Sumit: Is voice agent actually working today? If no, realistic timeline?
- Jason: Is Brad work actually paused or active? When resumes?
- All: Do we need revenue in February or can we wait 90 days?
Output: Blocker Scorecard
- 🟢 Green: Ready to execute
- 🟡 Yellow: Workaround exists
- 🔴 Red: Hard blocker, must resolve first
30 MINSection 2: Path Decision
Objective: Force choice of ONE path using decision framework
Decision Criteria (each path scored 1-10):
- Speed: Time to first revenue (10 = fastest)
- Leverage: Asymmetric output vs input (10 = highest)
- Risk: Probability of failure (10 = lowest risk)
- Dependency: Autonomy vs external blockers (10 = no dependencies)
The Forcing Question (Derek):
"Will you run Fast Track weekly calls starting Monday, February 17?"
Required Answer: YES or NO (no "maybe" allowed)
Deadline: Answer by tomorrow (Feb 10) 5pm
Decision Tree Logic:
- IF Derek says YES: Execute Path 1 (Derek-Led Fast Track) - 9/10 leverage
- IF Derek says NO but will support: Execute Path 2 (Jason-Led Fast Track) - 8/10 leverage
- IF Derek says NO entirely: Execute Path 3 (14-Day Sprint) - 7/10 leverage
- Path 4 (Expert Showcase): NOT recommended for February (defer to Q2)
30 MINSection 3: Execution Plan
Objective: Assign owners, deadlines, and KPIs for chosen path
For Each Chosen Path, Document:
- Week-by-week breakdown (next 4 weeks)
- Dependency table: Task → Owner → Due Date → Effort → Criticality
- Success metrics: Week 1, Week 4, Week 12 targets
- Blocker mitigation: What could go wrong + who fixes it
- First milestone: Completes within 48 hours (forcing function)
CRITICAL PATH EXAMPLES:
Path 1/2: Curriculum (Jason, Feb 12) → LinkedIn post (Derek, Feb 13) → Close members (Derek, Feb 16) → Launch (Feb 17)
Path 3: Framework (Jason, Feb 13) → Playbook (Jason, Feb 16) → Landing page (Jason/Lee, Feb 19) → Launch (Feb 23)
15 MINSection 4: Kill/Defer Decisions
Objective: Explicitly state what we are NOT doing
Kill Decisions by Path:
- If Path 1/2 chosen: Kill Paths 3 & 4 for February (revisit after Month 1)
- If Path 3 chosen: Kill Paths 1, 2, 4 for February (Sprint validates before Fast Track)
- Path 4: Deferred to Q2 regardless (April-June timeline)
What Continues Regardless:
- MasteryOS infrastructure (Sumit/Lee background work)
- Weekly team syncs (coordination)
- Samuel project (Will managing scope)
- Bridger relationship (Derek low-touch)
What Gets Deprioritized:
- External HC playbook builds (dogfood internally first)
- Voice agent completion pressure (nice-to-have, not blocker)
- Expert JV outreach (wait until showcase ready)
- Brad Tiger Quest work (stays paused until Athio closes)
Post-Meeting Deliverables
Immediate (Day 1 - Feb 10)
- ☐ Document chosen path + rationale Will
- ☐ Create Week 1 execution checklist Jason
- ☐ Assign tasks: Owner + Deadline + KPI Will
- ☐ Set next check-in (Friday Feb 14) Jason
- ☐ Derek: YES or NO to Fast Track (5pm deadline) Derek
This Week (Feb 10-16)
- ☐ Execute dependency table for chosen path (17-36 hrs distributed)
- ☐ Daily blocker log (what got stuck? who needs help?)
- ☐ Friday EOD: Progress report (% complete, on track yes/no)
- ☐ First action item completes within 48 hours (forcing function)
Launch Week (Feb 17-23)
- ☐ Path 1/2: Cohort 1 starts Feb 17 OR
- ☐ Path 3: Sprint ships Feb 23
- ☐ Gather Week 1 feedback (what's working? what's not?)
- ☐ Adjust Week 2 based on learnings
Critical Success Factors
- Derek's 24-hour decision (enables Path 1 or forces Path 2/3)
- Real deadlines, not aspirational (Feb 17 cohort start OR Feb 23 sprint launch)
- Forcing functions (external pressure solves internal problems)
- No "maybe" (yes or no decisions only)
- Names + dates + KPIs (not "we will" but "Jason will X by Friday")
- Launch "dirty" (80% complete, 100% functional beats 100% perfect, 0% shipped)
The Honest Questions
1. Does Derek actually WANT to do this?
Not "should he" or "can he" - but "does he want to?" If no, don't force it.
2. Do we need revenue in February or can we wait 90 days?
If need Feb revenue: Only Path 1/2 viable. If can wait: Path 3 or 4 acceptable.
3. Are we willing to launch "dirty"?
80% complete, 100% functional. Or need perfect before launch? Perfection = never ships.
4. Who owns what by when?
Not "we will" but "Jason will X by Friday" - Names + dates + KPIs required.
